I have spent the last year explaining AI to business owners on FOX 5 New York, and the question that comes up after almost every segment is some version of this one: "People are asking ChatGPT instead of Google. How do I show up there?" The answer is AEO, and the good news is that most of it is writing and structure, not budget.
What does an answer engine actually do with your website?
A traditional search engine builds an index and shows you a ranked list of pages. An answer engine reads those pages, pulls out passages that answer the question, and writes one response, usually with a short list of sources. Google AI Overviews, ChatGPT search, Perplexity and Copilot all work this way. They still crawl the same web Google crawls, which is why SEO is not dead. But they only quote what they can extract cleanly.
That changes what "winning" looks like. On a results page, position three still gets clicks. In an AI answer, you are either cited or you are invisible. The page that states the answer plainly, in a passage a machine can lift whole, is the one that gets used.
How is AEO different from SEO in practice?
| Question | SEO | AEO |
|---|---|---|
| What is the goal? | Rank a page for a keyword | Be cited as the source for a question |
| What gets measured? | Rankings, clicks, impressions | Citations, AI referral visits, leads who mention an assistant |
| What does the content look like? | Keyword in title, 1,500 words, backlinks | Answer in the first 200 words, question-form headings, FAQs |
| What signals matter most? | Links and authority | Clarity, structured data, consistent facts about the entity |
| How fast does it move? | Months | Days to weeks for well-structured pages |
The overlap is real. A page with a clean title, a canonical link, fast load time and a sitemap entry is easier for every crawler to use. Keep all of that. Then add the AEO layer on top.
What should a business change on its site for AEO?
There are five changes that do most of the work. I apply all five to every page on this site, including this one.
- Answer first. Open with a short paragraph that answers the title question completely. Background can come later. If a reader (or a machine) stops after 60 words, they should still have the answer.
- Write headings as questions. "How much does it cost?" beats "Pricing." Answer engines match questions to headings, then read the passage underneath.
- Add an FAQ with structured data. Five real questions your prospects ask, each answered in two or three sentences, marked up with FAQPage schema so the questions are machine-readable.
- Tell machines who you are. Article schema with a named author, an Organization entity, and a Person entity that points to one canonical profile. Your name, title, company and location should match on your site, LinkedIn, press pages and directories. Inconsistency is the most common reason a business is skipped.
- Publish a llms.txt file. A plain-text summary of your company and your most important pages, placed at your domain root, gives AI crawlers a reliable map. It takes an hour and most competitors have not done it.
Which questions should you try to own?
Not the broad ones. "What is AI?" is owned by Wikipedia and the model's own training. The questions worth owning are the ones a buyer asks just before they hire someone like you. For a law firm that might be "How do law firms use AI to get clients?" (we wrote that page). For a mid-market company it might be "What is a revenue engine?" (that one too). Make a list of twenty questions your sales calls start with, and write one clear page per question.
How do you know if AEO is working?
Measure it the same way you would measure any revenue system: pick the inputs, record them monthly, and watch the trend. Three numbers are enough to start.
- Citation checks. Once a month, ask ChatGPT, Perplexity, Copilot and Google the twenty questions on your list. Note which pages get cited and at what position. Keep the queries identical so the comparison is fair.
- AI referral traffic. Your analytics already show visits from chatgpt.com, perplexity.ai and copilot.microsoft.com. Add them to one report.
- Attributed leads. Add "an AI assistant" as an option to the "How did you hear about us?" question on your forms and intake calls.
When I helped a five-person team generate $32 million in revenue, the thing that made it repeatable was not any single tactic. It was that every stage had a number and someone looked at it every month. AEO is no different.
Is AEO worth it for a company that is not a tech business?
Yes, and the less technical the industry, the bigger the opening. Insurance agencies, wealth managers, accounting firms and regional manufacturers are rarely competing for AI citations today, so a handful of well-structured pages can make one firm the default answer in its category. The work is mostly editorial. You already know the questions; you hear them on every first call. The job is to write the answers down, structure them so a machine can read them, and keep the facts about your business consistent.
I cover the practical side of this, including prompts for drafting question-led pages, in ChatGPT for Profit, Volumes 1 and 2. If you want it built for you, the engagement that fits is the AI Clarity Sprint, described on the engagements and FAQ page.
Frequently asked questions
- Is AEO replacing SEO?
No. AEO sits on top of SEO. Answer engines pull from the same crawlable web that Google indexes, so a page that cannot rank cannot be cited either. Keep the SEO basics (fast pages, clean titles, canonical links, a sitemap) and add the AEO layer: direct answers, question-form headings, structured data, and consistent facts about your business across the web.
- How long does AEO take to show results?
Faster than classic SEO in many cases. Answer engines re-crawl frequently and weigh freshness, so a well-structured page can be cited within days or weeks of publishing, while ranking on page one of Google for a competitive term often takes months. Consistency matters more than volume: one clear, accurate page per question beats ten vague ones.
- What is the single most important AEO change for a small or mid-market company?
Put the answer first. Every page that targets a question should answer it plainly in the first two or three sentences, before any background. Answer engines extract passages, and the passage that reads like a complete answer is the one that gets quoted. Add an FAQ section with FAQPage structured data and you cover the two highest-return changes.
- How do I measure whether AEO is working?
Track three things each month: which of your pages are cited when you ask ChatGPT, Perplexity, Copilot and Google AI Overviews your target questions; referral visits from those tools in your analytics (they show up as sources such as chatgpt.com and perplexity.ai); and inbound leads who say they found you through an AI assistant. Record the queries you test so the measurement is repeatable.
